Google Performance Max: Gold Mine or Money Pit?

If you’ve opened your Google Ads account lately, you’ve seen it. Google pushes you at every step to create a Performance Max (PMax) campaign. It promises that AI will handle everything for you—just set a budget, upload a few photos, and the system will automatically bring you customers from all over the internet.

Sounds perfect. So why do so many business owners complain that PMax just “ate” hundreds of euros without any real results?

The answer is simple: Performance Max is like a Formula 1 car. Put an experienced driver behind the wheel and you win the race. Put a beginner in it and send them into everyday traffic, and it ends in disaster. In this article, we’ll show you when PMax is your best investment and when you should stay far away from it.

A black box called PMax

Before PMax took over the world of PPC advertising, you had full control. You created a Search campaign and saw exactly which keywords triggered your ad. You created a banner campaign and knew which websites your graphics popped up on.

Performance Max changed all of that. It took Search, YouTube, banners (Display), Gmail, and Maps and merged them into one single black box.

You give Google a budget, copy, and images and tell it: “I want sales at no more than 15 euros each.” The algorithm decides on its own when to show a customer a YouTube video and when to “pop up” in their search results. The problem with a black box, though, is that when a campaign doesn’t work, Google won’t tell you exactly why. And that’s where the biggest losses happen.

When is Performance Max an absolute gold mine?

Not to be all negative—PMax is a technological marvel if you give it the right conditions. When does it work best?

  • When you run an online store with a clean XML feed: If you sell physical products, PMax works like an upgraded Google Shopping campaign. If your product titles, barcodes (EAN), and photos are all in top shape, the algorithm can find customers you’d never reach with regular keywords.
  • When you have a huge amount of data: AI needs to learn. If your website gets at least 30 to 50 real conversions (purchases) a month, PMax has enough “food” to understand what your ideal customer looks like—and it can find more people just like them.
  • When you want to maximize reach: If you’ve already squeezed everything out of Search and keywords won’t bring you any more traffic, PMax will smoothly and intelligently take you to YouTube and the Display Network, pushing your business to the next level.

3 situations where PMax quietly burns your money

On the other hand, when does this campaign just scatter your budget aimlessly?

The illusion of success (cannibalizing your own brand)

This is PMax’s most common trick. You launch the campaign and suddenly see fantastic results. Sales keep coming in, and the cost per conversion is ridiculously low. You pop the champagne. What’s the catch? The algorithm figured out that the easiest people to sell to are the ones who already know you. So it started spending all your money on showing ads to people who typed your company’s name straight into Google. These people would have bought from you anyway—they would have clicked the free (organic) link. PMax simply took credit for their purchase, and you’re paying for clicks you could have had for free.

B2B with low-quality leads

PMax loves hitting goals. If your B2B website has a “Form submission” goal and no spam protection (e.g., reCAPTCHA), disaster strikes. A bot submits a fake form. PMax thinks: “Aha, I found a conversion! Let me find more people like this!” Within two weeks, PMax spends your budget bringing hundreds of junk inquiries from India to your website, and your sales team deletes them on sight.

A small budget and too little time

If you give PMax a budget of 5 euros a day and switch it off after four days because “it doesn’t work,” you’re making a mistake. This algorithm needs to spend money exploring dead ends. The learning phase usually takes 2 to 4 weeks. If you don’t have the money and patience for this testing phase, don’t even turn PMax on.

How to “tame” the algorithm (our know-how)

How do you make sure AI works for you and not against you? At Tronos, we don’t just launch PMax campaigns with the default settings. We make these key adjustments:

  • Audience signals: We don’t let AI grope around in the dark. Right at launch, we upload a list of your best existing customers (their emails). We tell Google: “Forget searching blindly. Find me people who behave exactly like my current VIP clients.”
  • Input data quality (value-based bidding): We don’t set the goal to just “Get a purchase.” We set it to maximize value. We teach the algorithm that a 5-euro phone case doesn’t carry the same weight as an 800-euro smartphone. The system stops chasing cheap, worthless conversions and focuses on the high-margin ones.

AI is a servant, not a master

Google Performance Max is currently the most powerful tool in the PPC world. But it’s still just a tool. Without the right strategy, quality data from your website, and strict guardrails, all you’ll get out of it is a money vacuum.

Don’t let algorithms blindly spend your marketing budget.

Is your PMax campaign stealing money behind your back? You’re running Performance Max, you see some numbers, but you don’t feel any real increase in profit in the till? Chances are the algorithm has caught you in your own brand trap or is sending you low-quality traffic.

Get in touch with us at Tronos. We’ll do an in-depth audit of your Google Ads account. We’ll “open” the black box, set up the right exclusions, feed PMax the best data from your CRM, and make AI actually earn you money.

Frequently asked questions (FAQ)

Can I run a classic Search campaign alongside PMax?

Absolutely! In fact, it’s the recommended strategy. PMax should work as a complement that hunts for conversions everywhere else. Your most important keywords should always be covered in a classic Search campaign (using exact match), because Google always prioritizes an exact keyword from a classic campaign over the PMax algorithm. That way, you keep full control over your core business.

Is PMax a good fit for local services (e.g., a hair salon or a plumber)?

Google says yes, but practice shows otherwise. For strictly local businesses with small budgets that want immediate phone calls from people in their town, PMax is often unnecessarily “big” and expensive. In these cases, classic local Search campaigns connected to your Google Business Profile (which we wrote about last time) work much better.

Why did PMax create and show ugly automatic videos that I never added?

If you don’t upload your own high-quality YouTube video to your PMax campaign, Google takes your static images and copy and uses AI to “stitch” them into an automatic video, which often looks very amateurish and generic. To avoid this, you either need to upload your own professional video to the campaign or contact Google support and ask them to manually turn off automatic video creation in your account.
